The Challenge

The client faced significant challenges in managing their annual performance appraisal process across 250+ employees:

Manual Rating Collection: Supervisors filled out individual Excel rating sheets and emailed them to HR, creating hundreds of unorganized files.
Data Fragmentation: Appraisal data scattered across email attachments, local drives, and shared folders with no central repository.
No Integration with SAP: Employee master data (joining dates, designations, past increments) existed in SAP but wasn't linked to appraisal data.
Time-Consuming Consolidation: HR team spent 3-4 weeks manually consolidating ratings from 50+ supervisors across 12 departments.
Inconsistent Rating Formats: Each supervisor used their own format, making comparison and analysis nearly impossible.
No Historical Tracking: Previous years' appraisal data was lost or inaccessible, making increment decisions based on incomplete information.
Delayed Increment Processing: Management took 2-3 months to process annual increments due to data consolidation delays.

Our Solution

Acrolyze developed a comprehensive Appraisal Management System that automated the entire performance review process:

1. Standardized Rating Sheet Template

  • Created a unified Excel rating sheet with dropdowns for competencies (1-5 scale)
  • Added KPIs specific to each department (Sales, Operations, Finance, IT, HR)
  • Included sections for supervisor comments, goals achievement, and development areas
  • Built-in validation to ensure complete and consistent data entry
  • Auto-calculated overall rating based on weighted competencies

2. Centralized Folder Structure & Automation

  • Implemented an automated folder system: Appraisals/[Year]/[Department]/[Supervisor Name]/Rating_Sheets/
  • Created Power Automate flows to monitor folders and trigger consolidation when files are added
  • Built a centralized SharePoint document library with version control and access permissions
  • Set up email notifications for supervisors when rating sheets are ready and when deadlines approach
  • Automated file naming convention: Rating_Sheet_[Department]_[Supervisor]_[EmployeeID]_[Year].xlsx

3. SAP Integration & Employee Master Data

  • Established connection to SAP HR module to extract employee master data:
    • Employee ID, Name, Department, Designation, Joining Date
    • Last 5 years increment history with percentage and effective dates
    • Previous appraisal ratings and supervisor comments
    • Salary grade and band information
  • Created automated data refresh every 24 hours to keep employee records current
  • Built data validation to match rated employees with active employee records

4. Power BI Dashboard - Real-Time Insights

Developed a comprehensive dashboard providing complete visibility into the appraisal process:

  • Department Performance Overview: Average ratings by department, top performers, improvement areas
  • Last 5 Years Increment Trends: Year-over-year increment percentages by department and designation
  • Employee Historical Records: Complete 5-year view showing ratings, increments, and supervisor comments for each employee
  • Overall Rating Distribution: Visual breakdown of ratings (Outstanding, Exceeds Expectations, Meets, Needs Improvement)
  • Supervisor Performance Analysis: Which supervisors rate higher/lower compared to department averages
  • Observation & Comments Section: Searchable database of all supervisor observations and recommendations
  • Increment Recommendation Engine: AI-powered suggestions based on ratings, past increments, and department budgets

5. Automated Consolidation Process

  • Power Query transforms all rating sheets into a unified format
  • Automatic extraction of ratings, comments, and observations from each file
  • Data validation flags inconsistencies (missing ratings, incomplete sections)
  • Email alerts to supervisors for incomplete or late submissions
  • Final consolidated data loaded to SQL Server for dashboard consumption
